Across the energy sector, AI and digital twins are being reported to deliver 200 to 400 percent ROI in under three years. I have seen those returns of land inside upstream, downstream, chemical, and power operations; not in a slide deck, but on real assets, validated by the kind of engineers who are paid to be skeptical of a number before they trust it.

So here is the question I keep coming back to, the one I asked leaders at CERAWeek and inside operating plants alike: if the value is that clear, why are so many companies still standing on the sidelines? Still stuck in pilots. Still debating use cases. Still leaving millions on the table.
After years sitting across the table from energy operators and leaders, I have become convinced of something that runs against the prevailing narrative; the industry does not have an AI problem. The models work. The data exists. The ROI is real. But a challenge also exists, an execution gap. This gap is reflected in the distance between a technology capable of creating value and an organization actually structured to capture it.
A pilot is built to prove a point, not to run a plant. It lives in a controlled corner of the business, championed by a small team, disconnected from the daily decisions operators actually make. Pilots produce a promising chart and a round of applause and then it often stalls because it was not designed for the path from “this works in a test” to “this is how we run the asset now.”
The technology was never the bottleneck. The bottleneck is the engineering, the integration, and the ownership required to move from experiment to operation.
A key to removing this bottleneck is partnership and clear understanding that to treat digital not as a replacement for engineering judgment but as a force multiplier for it. Winning Energy companies scale engineering depth through digital rather than hoping software will substitute for understanding the process.
